AI license renewal checklist for 2027: 8 checks

Eight checks for every AI license and subscription before you sign for 2027, from unused seats to add-ons you pay for twice.

For many companies in Mexico, Q4 is budget season and the time to sign next year’s renewals. AI licenses and subscriptions are easy to renew without a second look: the spend sits in several budgets, much of it renews automatically, and few people ever see all of it at once.

We earn nothing from what you spend on AI. This is the list we would check first. Run it before you sign anything for 2027.

1. Put every AI line on one sheet

AI cost hides in more places than the software budget. Include all of these:

  • assistant seats, including any paid on corporate cards
  • AI add-ons inside your CRM, ERP, help desk or marketing suite
  • usage bills from model providers, often charged to IT
  • pilots with outside firms
  • consultants and agencies billing for AI work

For each line, record the owner, the monthly cost, the renewal date, the notice period and how it bills (per seat, per use or flat fee).

2. Compare paid seats with active seats

Pull the usage report from each admin console and count the people who used the tool in the last 30 days. Say you pay for 150 seats and 55 people used them last month. That is 95 seats producing nothing. If your contract only lets you cut seats at renewal, this is the moment.

3. Find the overlap

Count the tools that do the same job. A general assistant, the writing feature in your marketing suite and a separate copywriting tool may all be drafting the same emails. Pick one tool per job and set a cancellation date for the rest.

4. Write down what each line produces, as a number

Hours saved, tickets closed, documents processed, qualified leads. Use one number per line, taken from a system report. If the owner cannot name a number, the line goes on the cut list or gets 90 days and a target to prove its value.

5. Look for add-ons you pay for twice

Bundles make double payment easy to miss. Check for these:

  • an AI add-on in the CRM plus assistant seats for the same people doing the same task
  • an AI module bought for every user of a suite when 10 people use it
  • a usage bill and a flat-fee tool covering the same workflow

Check renamed upgrades too. Gartner warns about “agent washing”, the rebranding of existing products such as AI assistants, robotic process automation and chatbots without substantial agentic capabilities. It estimates only about 130 of the thousands of agentic AI vendors are real. If a renewal quote adds an agent tier, ask what it does that last year’s product did not.

6. Negotiate terms and timing

Start at least 90 days before the renewal date. Read the notice period and the auto-renewal clause first, because a missed notice window can lock you in for another year. Then ask for these terms:

  • the right to reduce seats during the term
  • a 12-month term instead of a multi-year commitment
  • a cap on the price increase at the next renewal
  • usage pricing with a monthly ceiling
  • pilot pricing that turns into a contract only when the target is met
  • your data exportable in a standard format if you leave

Do not prepay for growth you have not seen yet.

7. Set a cost-per-outcome target

Divide each line’s yearly cost by what it produces. Say the AI module in your help desk costs $300,000 MXN a year and resolves 20,000 tickets with no person involved. That is $15 MXN per ticket. Decide what that number should be in 2027 and take it into the negotiation. If the vendor cannot meet it, price the same work with a rule, a script or another tool.

8. Book a quarterly review

Renewals happen once a year, but usage and model prices change in between. Book a one-hour review each quarter with the budget owner and the owner of each line. Cover four things:

  • spend against budget, line by line
  • active seats against paid seats
  • cost per outcome against target
  • renewals due in the next six months, and any change in model prices

This is the Govern step of our method. It keeps this year’s savings from creeping back next year.
